The matrix focused on skill proficiency

The existing framework rated hard and soft skills from Non to Expert. It captured proficiency in tools and methods such as Figma, motion, HTML, and time estimation.

Career conversations needed a clearer view of scope, ownership, and the outcomes expected at each level. It was difficult to distinguish Middle from Senior, connect performance to product outcomes, or run consistent promotion and calibration conversations. The management track also needed expectations centered on team impact.

I defined the competency structure, wrote expectations for every IC and Management level, separated leadership from people management, and created a progression model that can scale across design disciplines.
